What a first engagement usually looks like
A firm might enter because partner review still begins with repeated STAR exports and stitched spreadsheets. Or because new records are reaching STAR before billing detail, approvals, or engagement conditions are truly settled. Or because jobs, retries, vendor behavior, and recovery have become too important to remain hidden.
That first engagement does not need to solve the whole operating chain. It needs to define one strain point cleanly enough that the firm can stop carrying it through follow-up, reconstruction, or private repair.

How the work is scoped
Start from one condition the firm already feels
The work should begin where the burden is already visible: weak setup, fragmented live execution, reporting that still begins in assembly, or recurring movement that has become hard to support.
Define the control point before broadening the effort
A first scope should answer a specific question: what must be blocked, accepted, routed, made visible, made reviewable, or made recoverable for this condition to improve in a durable way?
Include only the work that problem actually requires
Sometimes that means direct product implementation. Sometimes it includes surrounding workflow design, reporting structure, integration work, or execution hardening beneath the visible change. The scope should follow the real dependency chain, not a prefabricated package.
Expand only after the first point holds
Once one control point is stronger, the next part of the chain becomes easier to take on from a cleaner base. That is usually the right moment to widen the engagement.
Why principal-led delivery matters
The difficult decisions are not generic
This work turns on details that are easy to flatten in a conventional delivery chain: accepted conditions, blocked exceptions, routing logic, drill paths, retries, recovery, and what the firm can still support after go-live.
Less distance between judgment and implementation
A smaller principal-led team keeps definition, implementation, and support closer together. That usually means less translation, fewer resets, and less loss of intent as the work moves from decision to build.
Support begins in the design standard
The firm should not discover after deployment that support has inherited a system it did not help shape. Encapsulated carries supportability, recoverability, and controlled change as part of the standard from the beginning.

Strong fit
